You keep saying this, but I disagree.  The whole point of hitpoints is to
avoid instakills.  In the story, Bard had to fire a bunch of arrows first
before he could fire the black arrow for the kill.  In D&D terms, those
early
arrows actually count as hits, reducing Smaug's luck or increasing
dramatic
tension or however you want to put it, even though the arrows did not
actually
connect with him.  That's the essence of hitpoints.  If you want a
one-shot
kill, you should use a different combat system.
